How to Run a Customer Support Pilot
How to structure a pilot so it actually answers the question it was meant to answer, rather than drifting into a default continuation.
A pilot only works if it is genuinely time-boxed, has agreed success criteria set in advance, and ends in a real decision. Without those three things, it is not a pilot — it is just the beginning of the full engagement with extra paperwork.
Define scope narrowly
Pick a defined, limited slice of the work — one channel, a specific volume threshold, or a specific customer segment — rather than the entire requirement at reduced intensity. A narrow scope is easier to staff well and easier to judge cleanly.
Set KPIs before it starts, not during
Agree the two or three numbers that will actually decide the outcome, and write them down before day one. Deciding success criteria partway through, or after seeing early results, defeats the purpose — it becomes impossible to tell whether the criteria were adjusted to fit the outcome.
A reasonable pilot structure
- 2 agents — enough for real coverage, small enough to be low-risk
- A defined schedule and channel scope
- A fixed duration — two to four weeks is typical, long enough to see a real pattern
- Two or three agreed KPIs, reviewed against a written baseline or target
- A scheduled review meeting, on the calendar from day one
The review
Look at the data together, honestly, including where it fell short. A review that only confirms what everyone already wanted to hear is not a review.
Four honest outcomes
- Continue — the pilot met its criteria; proceed as planned
- Adjust — something specific needs changing before continuing, named explicitly
- Scale — performance justifies expanding sooner than originally planned
- Stop — it did not work, for reasons worth stating plainly, and the arrangement ends without further commitment
What a pilot cannot tell you
Two to four weeks is not long enough to judge outcomes that take longer to materialise — long sales cycles, seasonal patterns, or anything where the real test is consistency over months. Be honest about what the pilot window can and cannot actually answer before setting its KPIs.
